Process improvement is the systematic identification and removal of whatever limits your output’s quality, speed, or cost. In a factory that might be a bottleneck machine. On a film set it might be a camera too loud to record dialogue. The process improvement methodology is identical: find the constraint, understand its root cause, pilot a fix, scale what works, and standardize the gain so the next cycle starts from a higher baseline.

Nolan has never used the words Kaizen or Six Sigma in an interview that I know of. He simply behaves exactly the way the methodology prescribes, which is what makes him such a clean teaching example.

The one line to remember: Nolan never asks his people to try harder. He removes the constraint that was limiting them, then raises the standard.

Following was made for roughly $6,000. Nolan shot only on weekends for a year while everyone kept their day jobs, and because 16mm film stock was his most expensive consumable, he rehearsed every scene until it could be captured in one or two takes.

Read that again as a quality professional: he attacked defects and waste at the source because he could not afford inspection or rework. The film returned over 21 times its budget and, more importantly, proved his operating system to future investors.

Memento took the improvement upstream into process design. To make the audience feel anterograde amnesia, Nolan spliced a backward-running colour timeline into a forward-running black-and-white one. The screenplay worked like a precisely sequenced process map, every scene handing off in reverse without losing the viewer.

Shot in 25 days on $9 million, it grossed $40.1 million, a 4.45x multiple, and earned a 94 percent audience score. No new equipment. Just better architecture.

Insomnia then answered the scaling question every improvement leader faces: does the system survive contact with the real organization? Warner Bros. money, Al Pacino and Robin Williams on set, remote Alaskan locations, and no schedule overruns. At 2.47x its budget it was a moderate commercial success, but operationally it was the trust-building pilot that unlocked everything after it.

IMAX cameras in 2008 were considered unusable for features: heavy, expensive, limited to short reels, and so loud you could not record a line of dialogue near them. Nolan did not roll the technology across the whole film. Inception shows the discipline of knowing when not to deploy your shiny new tool. The film is dialogue-dense, and IMAX cameras were still too loud, so Nolan chose 35mm and 65mm instead. He parked the constraint rather than forcing the tool.

For the dream physics he built a full-size rotating hotel corridor inside an aircraft hangar so the zero-gravity fight happened physically, in camera. An entirely original concept returned $839 million, a 5.24x multiple, on brand trust alone.

The Dark Knight Rises scaled the proven IMAX pilot to over an hour of the finished film, with faster reloads, better rigs, and a practical mid-air plane hijack. Result: $1.081 billion.

Interstellar then moved quality upstream in a different way. Physicist Kip Thorne joined as a collaborator, and the black hole Gargantua was rendered from his actual equations, work novel enough to generate published physics papers. Instead of green screens, Nolan projected the space imagery onto huge screens outside the spacecraft windows so actors reacted to real inputs and reflections landed naturally in camera. Quality at the source, in the most literal sense, and a $774.7 million outcome.

Designing Around Constraints: Dunkirk and Tenet (2017 to 2020)

Dunkirk is my favourite example in this whole story, because it shows what a mature process improvement culture does when a constraint cannot yet be removed: design the product around the process capability. IMAX cameras still could not record dialogue, so Nolan wrote a survival story that barely needs any.

That single decision let about 75 percent of the film go through IMAX cameras, including shots from cameras physically mounted on real WWII Spitfires with specially built snorkel lenses. A lean $100 million production returned $527 million, a 5.27x multiple, with an “A-” CinemaScore.

Tenet asked a different question: is the expensive-looking option actually expensive? For the airport sequence, the team ran the comparison and found that buying and crashing a real Boeing 747 was more cost-effective, and visually superior, to building it digitally.

Released into pandemic-closed theatres, it grossed $366.3 million, a 1.78x multiple, the one break-even result on the scoreboard. The process did not fail; the market it shipped into simply was not there. Every process improvement leader who has launched something great into a bad quarter knows that feeling.

Oppenheimer: When Your Supplier Becomes Your Partner (2023)

Nolan wanted the subjective timeline in colour and the objective timeline in black and white, all at IMAX quality. One problem: black-and-white IMAX 65mm film stock had never existed. Rather than compromise, the production partnered with Kodak to engineer it and with FotoKem to build the processing workflow for it. In process improvement terms we call this supplier development, and it is the purest example of it I have ever seen outside manufacturing.

High-quality outputs demand high-quality inputs, and sometimes you must co-create those inputs with your vendor.

The result: a three-hour dialogue-driven biopic, shot in 57 days on a disciplined $100 million budget, grossing $976.8 million. A 9.76x multiple, the best on the entire scoreboard, plus seven Academy Awards and an “A” CinemaScore.

The Odyssey: Closing an 18-Year-Old Constraint (2026)

Which brings us back to the theatre where I sat last night. The camera noise problem that forced the 2008 pilot, the 2010 workaround, and the 2017 script redesign was finally attacked at the root. That is process improvement at its purest. IMAX engineered a second generation of film cameras using carbon fibre and titanium, about 30 percent quieter, and the production added a sound-dampening acoustic housing the crew nicknamed the blimp, fitted with an angled mirror system so actors could keep natural eye contact in close-ups despite the equipment between them.

Nolan described the outcome simply: you can shoot a foot from an actor’s face while they whisper and still get usable sound.
